Rooting - adb shell commands just stops at $

I went through the steps shown here:

Everything worked perfectly pushing the files to my phone, but when I type adb shell I immediately get a $ on the next line and a flashing prompt. I've waited several minutes with no further reaction.
I try the sh /sdcard/unrevoked command after a while from the prompt and it looks like it's going to finish but then I never get the Superuser app. It shows the Splash screen after unpacking for a while and then nothing happens. I type in su and get denied.

Any thoughts?
This is on an Sprint HTC Hero with the official 2.1 release.
