Gmail user profile picture.

I can't figure how to set profile pictures. Since gmail updated i have to tap on profile photo in order to switch to another email account. I thought I'll just set pictures on each of them in order to identify which email account id like to see. I did change those on desktop but they won't show. However hangouts app shows android buddy in my profile picture. How do i make this work?

Have you tried changing your Google+ profile picture on your computer browser? Then see if it syncs over.

While you're at it, go to Settings>Accounts-Google>[your Google account], and make sure People Details is checked on--I think that includes Google+ contact info.
